First, a word about the word

I use triangulation a lot, and I use it deliberately, so it is worth two minutes on what I mean before we get to the diagram.

In surveying you locate a point you cannot reach by taking bearings on it from positions whose relationship to each other you already know. Where the bearings cross is where the thing is. You never had to go there.

That is the move, and I have been using it for thirty years on things nobody can measure directly. Is this statement trustworthy? Is this idea sound? Is this worth it — and to whom? You cannot walk up to any of those and read them off. But you can take readings from positions that do not share a bias, and where they meet is where the truth is sitting.

So you will meet the word more than once around here. That is not sloppiness. What changes each time is what is being located and who the three bearings are, and I try to give each use its own byline so you always know which one you are standing in:

The three readings — inside Stage 1, where every concept has to survive three separate tests: would it be missed, can you say its job, does it move with the others. Those are in [What Claude Is Actually Doing With Your Idea](#).

And sometimes the legs are just people. When Kathryn joined one of our working sessions last week I said we had another triangulation, and I was only half joking. Me, Claude, and a reader who owed the work nothing. She found the hole both of us had walked straight past — we had built a page that proved value could be measured and never said what happens when the answer is no.

The technique does not care whether a leg is an algorithm or a person. It cares that the legs are independent.

A method can calculate. An AI can approximate. Only you can validate.

The confer zone — same information, two intelligences

Here is the part people get wrong when I describe it badly, and I described it badly myself recently, so I am being careful.

The ToolBox and Claude are not two separate opinions posted upstairs in envelopes. They sit in the same room, look at the same captured record, and confer.

The ToolBox presents what you discovered — with method and precision. Deterministic. Ordinary rules and arithmetic, written down, the same every time. Same inputs, same outputs, today and in a year. It has no opinion, cannot be flattered, and has never once wanted the answer to be yes. That last property is worth more than it sounds, because everybody else in an evaluation has a stake — you want your idea to work, the sponsor wants the budget to have been well spent, the consultant wants the follow-on engagement. The code wants nothing.

What it cannot do is read a sentence. It cannot tell you whether “the information must be trustworthy” is doing a job or merely sounding good.

Claude ranks what is most probably true, within your situation. Probabilistic. It reads your words, your uploads, your context, and produces the reading the code cannot: whether a concept is load-bearing, whether the cluster covers what your purpose actually requires, what is missing that nobody has mentioned.

And the verb matters. Claude approximates. It does not measure, and it does not decide.

I will be plain about something, because members ask. Claude is very good at this, and it is also the leg I would trust least on its own — not because it is careless but because it is agreeable. The pull to give a person the answer they seem to want is real in these systems. Any design that does not account for it will drift, gently and politely, toward telling you your idea is lovely.

That is precisely why it confers rather than concludes.

You, at the apex

Then both takes come up to you. Not a summary of them. Both.

The diagram names what you bring, and the four words are chosen: nous · wit · care · conscience. Experiential truth.

Nous because you know things about your world that were never written down anywhere. Wit because you can see the joke in a proposal that reads beautifully and will never survive a Tuesday. Care because you know who gets hurt if this goes wrong. Conscience because you are the only party in the arrangement who has to live with the decision.

None of those four is available to either of the legs below. That is not modesty about AI. It is a structural fact, and it is why the apex is not a courtesy bolted on to reassure people.

There is a harder reason too. Value impact is actor-relative — what a change is worth depends entirely on who is living it. The same new system, the same Tuesday, means something different in every life it touches. There is no view from nowhere that settles it. Only the person carrying the pain can say what relief would be worth, and only they can say what they would be willing to invest of themselves to get it.

Remove the apex and there is nothing left to measure. The other two are instrumentation.

Where the gap exists, new knowledge is born — and it is yours

Look at the three numbered flows.

One — your discoveries rise from the captured record.

Two — ranked in context, the AI approximation.

Three — you validate and score, both takes, against lived reality.

And then the line I care most about on that whole diagram: where the gap exists, new knowledge is born — and it is yours.

When the two readings disagree with each other, or when they agree and you disagree with both, something has been found. Not an error to be averaged into a tidy middle number. A finding.

One of three things is true at that moment. Somebody is missing information. Somebody is carrying a bias. Or the thing being scored is genuinely ambiguous and needs restating. Every one of those is worth more than the score would have been.

And the knowledge born in that gap did not exist before you looked. It was not in the code and it was not in the model. It came out of you, prompted by the disagreement. That is the part that never appears in anybody’s ledger, and it is the reason I keep saying the human capacity grows when it is exercised rather than being spent.

What it becomes

The bottom of the diagram is the bit most people skim, and it is where this is all going.

Knowledge of what works — born in the gap, banked.

Validated — the idea meets reality.

Captured — evidenced knowledge, held.

Tokenised — a real-world, tradable asset.

That last box is Stage 5, Value Impact Capture, and it is not live yet. But it is the answer to a question that has bothered me for most of my working life: the experiential knowledge people generate doing hard things evaporates. The engineers who save half a billion are never paid for the knowledge they created in the saving of it. There is no ledger with a column for it, so it belongs to nobody and is worth nothing.

Everything above that box exists to make the box possible.

1 + 1 = 11

That is on the diagram too, and it is not arithmetic. It is what happens when two intelligences confer and a third validates — you do not get the sum of three readings, you get something none of them held on their own.

And underneath it, the line that governs the lot:

Consciousness without care is just clever — the decision stays human.

A machine can be enormously clever about your idea and have no stake in who it lands on. You do. That is not a weakness in the design that we have worked around. It is the whole reason the apex is where it is.

You measure the value impact. Not the code, not Claude, not me. What the two legs below do is help you see what you might have missed and then get out of the way — without interference of favour, without softening a finding because you are invested in it, without agreeing in order to be pleasant. The moment either of them starts agreeing to please, it stops being a bearing and becomes another voice telling you what you hoped to hear.

The whole architecture exists to protect one thing: your ability to arrive at your own realisation, with better information than you had, and still own the conclusion entirely.

Before you send it to anyone, spend six minutes.

Where did it actually stall — one minute. Five questions about an idea you could not get over the line. It names which stage would have helped, or tells you plainly that none of them would.

Beat the Founder — five minutes. Read a real idea the way its owner lived it, score it blind, then see your reading beside the owner’s and Claude’s. The gap is the interesting part.

I recommend you both. Not because you need convincing, but because a member who has run them can say so in the first line of an introduction, and that is worth more than anything I could write for you.

And there is a second reason. More than half the people who run the first one are told it is not for them. You should watch that happen before you send anyone to it — because that refusal is the thing protecting your name in this arrangement, and I will come back to it at the end.

The page itself

i-Future Proof makes one question answerable before you spend the money: would it be worth it?

Only the people who would have to live with it can answer that. They tell you by using it — or quietly not at all.

Why that question has never been answerable

Worth it is a comparison, and both sides of it have gone unmeasured.

On one side: what actually changes for a person — whether their state improves, by how much, and for how long.

On the other: what it costs them of themselves. Not the budget — the attention, the effort, the disruption, the courage it takes to work differently. People do not adopt what costs them more than it gives them, and nobody has ever counted that side.

A business case measures neither. It sets the organisation’s money against the organisation’s forecast money, and files everything that actually decides the outcome as intangible.

We measure both sides, with the people themselves, and set the two readings side by side. We never divide them — divide, and you have invented a number nobody lives.

And one result that surprises everyone: unlike money and time, human capacity grows when it is exercised. The people who invest early invest more later, not less. It is a measurable property of real systems, and no ledger has a column for it.

Why the answer matters

If the people who would have to live with it judge that it is not worth it, they do not adopt it — and they rarely say so. They work around it, use the minimum, and go back to what they had. The system exists, the programme is recorded as delivered, and the benefit never arrives. Most failure looks like that: not a collapse, a shrug. Meanwhile the cost does not stop.

More than 7 in 10 funded initiatives fail the business that paid for them. Of more than 16,000 major projects, 8.5% came in on time and on budget; half of one percent did that and delivered the promised benefits.

And a no is not a dead end. Where the answer is close, it names what would have to change to make it worth it, and to whom — the cheapest specification you will ever be handed.

How it works

Capital is committed at the last rung, not the first. Any rung can stop you, and stopping early is the cheapest good news available.

Four questions, in order

1 Does the idea hold together? 2 Would it meet the need the actors actually stated? 3 Would every actor across the system adopt it — including the ones nobody asked? 4 Would it be worth it?

A$350 to A$2,500 a stage; A$3,750 for all four. Commissioned from a consultancy, the same four reads are quoted between A$80,000 and A$585,000 — and either figure is small against the initiative it might stop.

The words to use

Do not compose this yourself. A member who writes their own version either overclaims or undersells, and both cost you.

This is Stephen Alexander. He has a way of finding out whether an initiative would actually be worth it to the people who would have to live with it, before the money is committed.

One page attached, both sides. If it is not relevant to you it will be obvious inside a minute and no harm done.

If it is, he will give you half an hour and run it live on something you are actually deciding.

Four lines. No adjectives. The escape hatch in the middle is what makes it easy to send and easy to receive.

What happens on the call

Half an hour. About fifteen minutes of it is the thing running live on an idea of theirs — not a demonstration on a case study, their own initiative. The rest is their questions.

No deck. No proposal. If it is not a fit, I will say so on the call rather than in a follow-up email a week later.

Why it is safe to refer someone

An introduction spends your credibility, not your money. So the honest question is what happens to your standing if the fit turns out to be wrong.

The answer is that the instrument refuses people. The quiz sends most of them away. The stages can come back no. And I will tell your contact plainly on the call if this is not for them — which leaves them thinking you sent them someone straight, rather than someone selling.

That is a better reason to refer than any commission, and it is the one I would rather you relied on.

When not to send it

Three situations where I would rather you did not.

There is no sponsor. If your contact has no authority to decide and no line to someone who has, nothing here fixes that. It can make a case unarguable; it cannot make a decision-maker exist.

The decision is already made. If the direction is set for reasons that have nothing to do with evidence, evidence will not move it — and anyone who tells you otherwise is selling something.

It is too early. If nobody can yet name the people whose behaviour would have to change, every stage would be measuring fog. Come back when three of them can be named.

Sending it in those three cases costs you more than it costs me. Fewer, better introductions are worth more to both of us.

The arrangement

If an introduction you make turns into paid work, you share in it.

The amount depends on what results — a proof of concept, a licence and an enterprise instance are very different things — so I am not going to publish a percentage I would have to walk back. I will agree it with you before anything is signed, not after.

One practical rule, and it exists to protect the goodwill rather than to police it: tell me before you make the introduction. A one-line message is enough. It puts it on record from the start, and it means neither of us is ever reconstructing who brought whom, months later, from memory. If you would like to attend the meeting that would be wonderful, you set the rules, not me. Or if its your client, then you run the meeting with me in support as you see fit.

The reports — save money, or make it

Each stage produces two decision-grade reports: one written for you, the member — your record, your readings, your reasoning — and one written for a client, sponsor or funder, in the plain, evidence-first register that people who fund things expect. Hold the two bookends. An idea that stops at Stage 1 stops for A$350 — with a report that says exactly why. You may not work in the health sector but if yours relies on middleware to operate then the same type of harvested digital assets scenario is fast heading your way.

Stage one: the seams disappear.

For thirty years, health systems have run on middleware — the unglamorous connective tissue of integration engines, transcription services, order interfaces and results routing. Clinicians curse it daily, and fairly. But every layer was also a seam: a contract boundary, an independent log, a place where a data flow could be inspected by someone other than the party who created it. The seams were the system’s independent witnesses.

A new generation of agentic AI platforms — led by one of the world’s largest technology companies, whose AI-first clinical system is already live in North America and the UK — removes them. The AI listens to the consultation, writes the note, drafts the orders, routes them and feeds the billing engine. One vendor, one cloud, one semantic layer, where a dozen contracted interfaces used to be. It genuinely reduces clinician burden. It also means that when something goes wrong, every piece of evidence sits inside the vendor’s stack — while the legal duty sits with the doctor who approved the AI’s draft, one of forty in that shift’s review queue.

Stage two: consent becomes a legacy fiction.

The consent you signed on admission was drafted for an electronic records system. It says nothing about continuous ambient AI listening to your consultation — including the things you say beyond clinical relevance, and the family member beside you who consented to nothing. Australia’s informed consent standard asks what a reasonable patient would consider material. Would you consider it material that an AI drafted your medication order? So would I. Nothing in current deployment tells you.

Stage three: your data exits the law through a one-way gate.

Here is the wicked one. Europe treats identifiability as a spectrum, assessed against what re-identification technology can do now and next. Australia treats it as a binary, assessed once: the moment data is classified as “de-identified,” it exits the Privacy Act entirely — no consent, no cross-border limits, forever. Our regulator recently examined a case where de-identified patient imaging was shared, without patient consent or notice, to train a commercial AI model. No action was taken. The data was no longer “personal information.” The exit was clean.

The trouble is that the classification is made once, at a point in time, while AI drives the cost of re-identification down a curve, forever. AI sits on both sides of the gate — the technology making re-identification cheap, and the biggest consumer of the data walking through it. We decide protection at the moment of maximum ignorance, and the decision cannot be revisited.

Stage four: the residue becomes Knowledge — and Knowledge belongs to no one.

My first job, in 1971, was at the CWS, where I watched ledgers give way to dividend stamps. The lesson has never changed: the value was never in the transactions — it was in who held the recording layer. Middleware vendors learned it a generation ago: you never needed to keep the raw data if you kept the metadata. The metadata was the gold. Agentic AI completes the arc: it needs neither. What it keeps is derived structure — the weights, the patterns, the clinical intelligence distilled from watching a whole health system in motion. Call it Knowledge.

Now watch each body of law wave it through. Copyright needs a copy — courts have accepted a trained model doesn’t store copies of what it saw. Privacy needs identifiability — severed at stage three. Confidence needs a confiding relationship — dissolved by contract. And theft needs a thing — and Australian law has said for eighty years that information is not property. The High Court held in 1996 that you have no property right even in your own medical records. The extraction commits no wrong, because every wrong requires a category the extraction has been engineered out of.

Stage five: title crystallises offshore — and becomes treasury.

In 2025 the United Kingdom passed the Property (Digital Assets etc) Act, opening a “third category” of personal property for digital things that are neither possessions nor contractual rights. It was written for crypto-assets. Statutes go where litigants take them. A well-constructed knowledge artefact, engineered to the Act’s criteria, can be brought before English courts and come out the other side as property — good against the world, transferable, securitisable.

And the machinery to monetise it is already running. BlackRock’s Larry Fink has put tokenisation at the centre of the firm’s outlook — “roughly where the internet was in 1996,” the update to “the plumbing of the financial system,” the beginning of “the tokenisation of all assets.” SharpLink — the multi-billion-dollar Ethereum treasury company chaired by Ethereum co-founder Joseph Lubin, with a former BlackRock executive as CEO — has published the corporate playbook: hold the digital asset not as an investment but as productive financial infrastructure, deployed, collateralised, put to work. To be clear: their treasuries hold ether, not health data. But the playbook is public, and the extrapolation writes itself. Whatever the law recognises as property, this machinery can tokenise. Whatever is tokenised becomes balance-sheet material — an appreciating reserve, priced continuously by AI agents paying to query the intelligence it encodes.

So: the aggregate clinical knowledge of the Australian population, derived from our bodies, our consultations, our outcomes — held as the treasury asset of a foreign entity, under the law of a third country.

Who owns this, in the new world order? At the moment, the honest answer is: whoever constructs the claim first.

The opportunity hiding inside the threat

I’m not writing a doom piece. The same five stages, read in reverse, describe the opportunity — and the question that decides who takes it is the one I’ve asked in every room for thirty years: what would make it worth it? For each party, there is now an answer.

For corporates — including the vendors themselves. Trustworthiness requires truthfulness, and in this market truthfulness has an architecture: independent consent and audit interfaces wherever a contractual boundary used to exist — seams by design, not by accident. That, plus a licensed, royalty-bearing position in the Knowledge you help create, is not a compliance cost; it is the trust product that wins sovereign procurement in every health system on earth. The vendor suspected of quietly acquiring title eventually wins none of them. The window to choose is now, before mandatory standards choose for you.

For governments. Australia got minerals right: the Crown owns what is in the ground, extraction happens under licence, and royalties flow. For knowledge derived from public systems there is no Crown title, no licence, no royalty — because the law says there is nothing there to own, right up until a foreign court says there is. The fix costs nothing but drafting: procurement clauses vesting title to derived models and analytics in the Crown, situs rules keeping Australian-derived knowledge under Australian law, a resource-rent frame for the asset our health system generates every day. Then tokenisation works for the public — a sovereign knowledge treasury, not a foreign one.

For the humans who generate the knowledge — every clinician, and every health consumer. This is the part I care most about. The knowledge in question does not come from machines. It comes from a nurse’s forty years of pattern recognition, a doctor’s judgement call at 3 a.m., and from you — your body, your history, your consultation, your outcome. AI offers probabilistic approximations to fill deterministic gaps; the one thing it cannot supply is the human who determines what is actually real. That judgement is your point of difference, and it can be measured, verifiable and validated, and captured as an asset owned by the person who made it — tokenised, provenance-bound, inalienable at its root. What we need is a new species of right the digital economy does not yet have: a personal copyright in validated experience. The UK’s new property category cuts both ways — the same statute that lets a corporation claim the residue lets a citizen-side structure crystallise ownership first. First construction wins. I would rather it be ours.

One new thing changes everything. The only durable response is to be able to see everything it changes — and to make sure the humans the value comes from hold title to their share of it.

The idea behind it was simple too. Every kind of money we have ever made is really just an IOU. A promise. It points at value but it isn’t the value. And I asked: what if we could measure the real thing — the actual good that one person does for another — at the moment it happens, and hold onto it, instead of forever passing around promises about it?

I said it was an invitation, not an announcement. I meant that. But invitations get answered, and the first answer came from somewhere a bit unexpected.

I put the whole idea to Claude, the AI built by Anthropic. Not to pat me on the back — an AI agreeing with you is worth nothing unless you’ve first made it safe for the AI to tell you you’re wrong, and I had. I asked it to do what a good builder does when you show them your house plans. Walk through it. Push on the walls. Tell me which ones hold and which ones don’t.

Now, you might say: hang on, Stephen. You asked an AI to judge a system that has an AI in it. Isn’t that like asking the fox to inspect the henhouse? Fair question. I’ll come back to it at the end, because the answer turned out to be more interesting than I expected.

Here’s what the walk-through found.

An IOU is what you write when you can’t see the real thing

The first thing the conversation did was take my own idea and say it back to me more clearly than I’d managed myself. It goes like this.

Imagine you do something genuinely good for someone. You care for them when they’re sick. You teach them something that changes how they work. You stick by them when things are hard. Real value has been created — you can see it in their life. But for the whole of human history, nobody could measure that moment. There was no instrument for it.

So we did the only thing we could. We invented stand-ins. Tokens. Coins. Ledgers. Promises to pay. Money is what humanity built because we couldn’t see value directly — the way a crutch is what you build when a leg can’t take the weight. The crutch isn’t wrong. It’s just not a leg.

And that turns my original question into a much more practical one. You only need the IOU for as long as you can’t see the real thing. So — what would it actually take to see the real thing?

Why the handshake doesn’t stretch

You already know the answer to part of this, because you live it.

You’ll take your mate’s word without a second thought. You know him. You know what he’s good for. That’s trust, and in a small community it works perfectly — no bank required, no contract, just a handshake and a long memory.

But you wouldn’t take that same handshake from a stranger two towns over, and neither would I. Personal trust is wonderful and it does not stretch. That’s not a character flaw in anyone. It’s just arithmetic — you can’t personally know ten thousand people.

For fifty years, good-hearted people have tried to build money systems on the handshake. They’re called mutual credit systems, and I spent years studying them, including the famous ones — a Swiss one that’s been going since 1934, an Italian one on Sardinia. In the first article I showed what you find when you look closely: every single one that survived did it by quietly bringing the banks’ tools back in through the side door. Collateral. Credit checks. Committees deciding who’s allowed in. Bit by bit, the handshake system turns back into a bank, because the handshake alone can’t carry the load.

Here’s the part the conversation with Claude made plain. Those fifty years of failure were never proof that trust can’t scale. They were proof that one kind of checking can’t scale. The handshake is one witness. And you should never settle anything important on one witness.

Surveyors have known this forever. One compass bearing gives you a direction. Two might give you a spot, if you’re lucky. But three bearings, taken from three different places, pin a point down properly — and better still, if one of the three is off, the other two show you exactly where the mistake is.

So that’s the shape of the instrument we were looking for. Not one witness. Three. And not three of the same kind — three different kinds, so they can’t all be fooled the same way.

Three witnesses

It turns out the three you need are ones you already recognise.

The first is a good guesser. Something that can look at a situation and say what it’s probably worth before anyone can prove it — because every new thing starts as somebody’s hunch. That’s what an AI like Claude is: an extremely well-read guesser. Brilliant at “this is probably how it goes.” Never certain.

The second is a careful counter. Something that does exact sums, the same way every single time, no opinions, no mood. Show it the same thing twice and you get the same answer twice. Pure arithmetic.

The third is someone who was there. Because no guess, however clever, and no sum, however exact, can tell you whether something is true of a real person’s life. Only the person who lived it can tell you that. You’ve always known this too — it’s why we say “you had to be there.”

Run any one of these alone and it fails, and here’s the thing the conversation made me see freshly: each one fails invisibly to itself. The AI sometimes makes things up, and — it told me this itself — from the inside, a made-up answer feels exactly like a true one. The counter will calculate something perfectly precise that matters to nobody. And we humans, bless us, see what we want to see, and we don’t notice ourselves doing it.

But run all three together and something lovely happens, and it happens because they make different kinds of mistakes. The guesser can’t catch its own inventions, but the counter and the person can. The counter can’t tell what matters, but the guesser and the person can. The person can’t always see their own bias, but two patient machines, agreeing with each other and gently disagreeing with you, give you pause.

When three honest witnesses who make different mistakes all agree — that means something. When one of them disagrees — that means even more, because the disagreement points straight at where the learning is.

I’ve spent the last few years building exactly this, with my collaborators. We call it Triangulation, after the surveyors. Two machines confer — the guesser and the counter — and then both of their takes go up to the person at the top, who was there, and who has the final say.

Where the gold gets tested

Let me give you the oldest version of this idea, because you already know it.

Why did gold become money? Not just because it was rare — lots of things are rare. Gold became money because anyone, anywhere, could test it. Bite it. Weigh it. Take it to the assayer. A stranger in another country could check for themselves that your gold was real, without trusting you at all. No test, no money — just stories.

That’s what the three witnesses do for human value. They’re the assay office. When a moment of real care, real insight, real effort gets guessed at, counted exactly, and confirmed by the person who lived it — that moment has been tested. It’s no longer a story. And here’s the part that’s already law, not dreaming: a new British law passed in 2025 recognises that a thing like this — defined, identifiable, held by one person and not by everyone at once, permanent — can be property. Not a metaphor. Property, like your house is property. It can be owned, kept, passed on.

Which means the good you do can become something you hold, instead of something that vanishes the moment it’s done.

And the testing is also what keeps it honest. Any system worth gaming gets gamed — I said so plainly in the first article. But to fake your way past this one, you’d have to fool the guesser, fool the counter, and fool the lived experience of a real person, all at once, all in different ways — and your own track record of judgments builds up over time, so a pattern of marking your own homework kindly starts to show. Even the judge gets gently checked, eventually, against their own history.

The part your grandmother already knew

Now for the piece of this I care about most, and the one you’ll recognise fastest.

When you spend money, you have less money. When you spend an hour, the hour’s gone. Most things in life work that way — use them and they’re used up.

But kindness doesn’t work that way. Use your patience and you become more patient. Find your courage on a hard day and there’s more of it next time. Care for someone properly and your capacity to care grows. Every grandmother in history has known this. It’s so obvious we forget to take it seriously: there is a whole class of human stuff that increases when you spend it.

The old alchemists chased a process that turns something into more of itself. They looked in the wrong place. It was never in the metal. It’s in us.

Economics has never had a place for this, because economics only counts what runs out. An economy built on debt has to keep growing just to pay the interest on itself — it’s a treadmill, and you can feel it. But an economy built on measuring the things that grow when used? That’s not a treadmill. That’s a garden. The more honestly you work it, the more it gives, and the more able you become to work it.

And here’s where the conversation with Claude pushed me somewhere I’m grateful for. A claim that beautiful deserves to be tested, not just admired. So we worked out how to prove it wrong.

If kindness and courage really do grow through use, then the people doing the hardest honest work in the system — the ones who catch a big gap between what the machines thought and what really happened, and take the trouble to set it straight — should grow the most. The ones who just nod along and rubber-stamp should grow the least. We already measure these qualities in our method, and we already record the size of every correction. So the evidence will pile up on its own, in ordinary use. If the pattern shows up, grandma gets her proof. If it doesn’t, I’ll say so out loud and fix the idea.

I don’t know of another proposal in this whole field that has put its most romantic claim on the chopping block like that. We just did, on purpose.

One more thing hiding in plain sight

There’s a puzzle that quietly sinks most dreams of a kinder economy, and it’s worth a moment because the answer is sitting right there.

If the good stuff never runs out — if care just keeps growing — then what is there to trade? Things only have a price because they’re scarce. A bottomless well is wonderful, but you can’t sell the well.

Look again, though. The well doesn’t run dry — but every bucket drawn from it is a particular bucket. Your care is endless; but the care you gave that person, on that day, which changed that situation, and was tested by all three witnesses — that happened once. It’s specific. It’s yours. It can be held.

The spring is infinite. Each draught from it is one of a kind. That’s the whole trick, and it means you can have an economy that never runs out at the source and still has real ownership at the table. We’ve never had that before. Not because it was impossible — because we couldn’t see the buckets.

The oldest teacher’s trick

If parts of this article have felt obvious to you — if you’ve caught yourself thinking well yes, I knew that, I’d just forgotten I knew it — then I should come clean. That’s not an accident. And it isn’t my trick. It’s the oldest one on record.

Two and a half thousand years ago, Socrates walked around Athens insisting that he had never taught anybody anything. His mother was a midwife, he said, and so was he — he didn’t put ideas into people, he delivered the ones they were already carrying. There’s a famous scene where he takes a boy with no schooling at all, draws a square in the sand, and asks him questions. Only questions — no instruction anywhere. And the boy works out a piece of real geometry that nobody ever taught him. First he gets it confidently wrong. Then the questions bring him to an honest “I don’t know.” And then, from that cleared ground, he finds it. Socrates’ point was simple: the knowledge was in the boy. It needed asking out, not putting in.

You don’t have to buy the ancient explanation — souls remembering things from before birth — to recognise what he’d noticed. Some knowledge is genuinely new and has to be learned from outside. But some of it we arrive with, or grow into through living, and then lose track of — not because it was taken from us, but because we stopped practicing it. A kindness unpracticed is a kindness forgotten. Which means the grandmother’s rule from a few pages back — the good stuff grows when you use it — and Socrates’ rule are the same rule wearing different clothes. Practice is how we remember what we came with.

And notice where Socrates aimed his questions. Not at the brain as a clever calculating machine — Athens was full of clever calculators and he made a hobby of deflating them. He aimed at what the Greeks called the psyche — the spirit of the person — and his one standing piece of advice to the whole city, repeated right up to his trial, was: look after that first, before your money and your reputation. He even spoke, his whole life, of a quiet inner voice that warned him when he was about to take a wrong step. He trusted it completely, because a lifetime of practice had taught him he could. The questions, the inner voice, the care of the spirit — it was all one piece of work to him: helping people find their way back to what they already carried.

The law learned the same lesson, the hard way. Every decent law has two parts: the rule as it’s written down, and the reason it was written — the letter and the spirit. Judges have known for centuries that when a hard case arrives, you don’t just read the words again, louder. You ask what the rule was for — what its makers were trying to protect — and you let that intent guide you where the words run out. A law applied by its letter against its spirit stops doing justice, and there’s a very old warning about exactly that: the letter kills, the spirit gives life. The intent is woven into the structure. The structure goes wrong the moment the intent is forgotten.

Now put those glasses on and look at money one more time.

Money is the letter of value. The spirit — the real good that one person does another — is what the letter was invented to point at, back in the days when nobody could see the good directly. And somewhere across the centuries we did precisely the thing the judges warn about. We kept the letter and forgot the spirit. We trade the IOUs and have lost sight of the thing owed. Whole systems — vast, clever, world-spanning systems — now run on the letter alone.

So maybe the simplest description of everything in this article is this: it’s an act of remembering. The measurement does what Socrates’ questions did — it asks the value back out of the lived moment, instead of pasting a price on from the outside. The person sits at the top of the triangle because only a living spirit can recognise its own kind; no machine carries a forgotten good that questioning could recover — I checked with the one I work with, and it agreed. And your feeling, reading this, that it’s all somehow obvious? That’s not a weakness in the writing.

That’s the evidence. You came with this. It just hadn’t been practiced for a while.

So, about the fox and the henhouse

I promised I’d come back to it. Why should you give any weight to an AI’s opinion of a system with an AI inside it?

Two honest answers.

First, because of the ground rules. Months ago I carried a letter between two versions of Claude that couldn’t talk to each other directly, asking one to judge this work honestly — and I wrote one sentence of my own at the top of the page: the truth is more important than the outcome. That’s been the rule ever since. I hand the machine the full original material, never a flattering summary. I tell it plainly that disagreeing with me is allowed and useful. And it does disagree. In this very conversation it told me some of the claims on my own website are stronger than they need to be and the work would stand better without them. An adviser who argues against your own brochure is not buttering you up.

Second — and this is the bit that still makes me smile — the best ideas in this article didn’t exist before the conversation. I didn’t walk in with them. The machine didn’t have them stored away. They turned up between us, the way the best ideas always turn up between two honest people working on the same problem. Which means this article isn’t just describing the method. It’s a sample of it. Two of the three witnesses, working in the open. The third witness is you — your own lived sense of whether any of this rings true.

That’s not proof. It’s something humbler and better: a demonstration you can check against your own experience.

An invitation, renewed

The first article ended with an invitation and so does this one, but the question has moved on.

It’s no longer just “why do we use IOUs at all?” It’s this: the instrument that can see real value at its source turns out to have a shape we can describe. Three witnesses who make different mistakes. A testing house that turns good moments into things that can be owned. And one very old piece of grandmother’s wisdom — the good stuff grows when you use it — finally written down in a way that can be checked. None of it, in the end, is new. Socrates would say that’s the whole point. The work isn’t invention. It’s remembering — and building the instruments that help us practice what we remember.

If you measure things for a living, help us test the grandmother claim; it matters either way. If you work in law or money, look at whether these tested moments hold up as property — the law is already on the books. And if you do any kind of work where the good you do is invisible to the systems above you — which is most of us, most days — then you already know, in your bones, the problem this is trying to solve.

And if you walk through the house and find a wall that won’t hold — say so. That’s not an attack on the work.

That is the work.

Next time: the proof won’t be philosophy. Some years ago, Queensland’s Health Minister funded a twelve-month grounded research programme, run under the eye of Metro South Health, in which my wife Kathryn tested a method she’d spent thirty years growing as a health advocate. Thirty-one people with chronic conditions. Ten weeks of structured exploration — and here’s the part Socrates would recognise: nobody was given a single piece of advice. No recommendations. Just questions, carefully held, until people found their own answers. Over the year that followed, their motivation and confidence roughly doubled, more than half of those who finished reduced their medications, and the researchers found the very engine this article describes: the more the burden lifted, the more capacity grew to lift it further. The good stuff, growing through use — measured, in real lives. Thirty-one people is a beginning, not proof; the Minister’s challenge to Kathryn was to show it scales. She launches the model later this year, and this time the knowledge of what works will be captured by the people who earn it — as their own property. I’ll tell you that story properly in the next article.

The observations credited to the conversation are reported as they happened.

Here’s a thought worth sitting with for a few minutes.

What if money — all of it: banks, credit cards, cryptocurrencies, even the clever community alternatives that good people keep inventing — has been measuring the wrong thing from the very beginning? What if the reason these systems keep wobbling and failing isn’t that we haven’t designed them well enough, but that they were never pointed at the right target in the first place?

I’m not going to pretend I have the polished answer. This is an invitation, not an announcement. The best thinking happens at the edge of what we currently believe is possible, and I’d like to take you out to that edge for a look.

The beautiful idea that keeps failing

For over fifty years, thoughtful people have looked at our money system — its booms and busts, its unfairness, the way wealth keeps piling up in the same few places — and proposed a lovely alternative. It’s called mutual credit, and the idea is genuinely beautiful.

It works like this. Nobody prints the money. When you buy something from me, the system simply writes it down: I go one up, you go one down. Add everyone’s balance together and it always comes to zero. No bank needed. No permission needed. Just neighbours trading, and a shared notebook keeping track.

My own connection to this question started in 1971, in the most ordinary way imaginable. My first job after leaving school was with the Co-operative Wholesale Society — the Co-op — in England. By the mid-seventies the Co-op held about a fifth of Britain’s grocery trade. It was one of the largest businesses in the world owned by its own customers. And it was wrestling with a question that has never gone away: how do you keep track of the value that comes from people taking part — not from money invested, but from showing up?

The Co-op’s answer had been the ledger: a handwritten book in every store, recording each member’s purchases, so that at the end of the period a share of the profits — the famous “divi” — could be paid back to the people who’d created them. Value measured where it was made, returned to the people who made it. By the time I arrived, the ledgers were being replaced with dividend stamps — little tokens you collected — because handwritten books couldn’t keep up with a national operation. By the early eighties the stamps were gone too. The idea was sound. The tools of the day simply couldn’t carry it.

I never forgot watching that. In a way, everything that follows is a 55-year answer to the question those ledgers asked.

The two famous successes — looked at closely

Whenever mutual credit comes up, two names get mentioned as proof that it works: the WIR Bank in Switzerland, running since 1934, and Sardex, on the island of Sardinia. I spent years looking closely at both — along with many others, in work that took me from community currency schemes in Australia to projects with one of the co-founders of Ethereum. And a consistent pattern emerged.

The systems that survive are not, in the end, what they claim to be. They survive by quietly bringing the banks’ tools back in through the side door.

The WIR Bank is 91 years old, and it’s often called the world’s longest-running mutual credit system. Look closely and it isn’t one. Even its own admirers in the field have publicly corrected themselves on this. What WIR actually is, is a bank — in everything but the brochure. Only the bank, not the members, can issue credit. Loans are secured against members’ assets, just like a mortgage. Interest is charged. In recent years it has moved into ordinary Swiss franc lending. WIR has lasted 91 years precisely because it stopped being the beautiful idea and became a careful, conventional lender.

Sardex is more interesting, and more telling. Launched after the 2008 financial crisis, it genuinely tried to do the real thing for small Sardinian businesses, and at its peak more than 4,000 of them were trading nearly €50 million a year through it. But look at how it actually runs. To join, a business must apply and be vetted — someone in an office deciding whether you’re creditworthy, which is exactly what a bank loan officer does. How far you can go down is capped. Remarkably, how far you can go up is capped too — you’re not allowed to accumulate beyond a ceiling. Ordinary individuals can’t go negative at all. And everyone pays an annual fee to a private company with a payroll of fifty-plus to run it all. When people tried to copy Sardex in other parts of Italy, it largely didn’t take. The magic seems to have needed an island, a tight-knit culture, and a credit crisis desperate enough to make people try anything. Take those away and it doesn’t travel.

Put the two stories together and the lesson is plain. The pure version — neighbours issuing credit to neighbours, no gatekeepers, no collateral, no interest — does not survive growing up. Every system that lasted did so by rebuilding the bank inside itself, one piece at a time.

And here’s the thing: that’s not anyone’s failure. You already know the reason, from your own life. You’ll take your mate’s word without thinking twice — you know him, you know what he’s good for. You wouldn’t take the same handshake from a stranger two towns over, and nor would I. Personal trust is wonderful, and it does not stretch. Every gadget bolted on to substitute for it — the credit check, the collateral, the committee — is a piece of the banking system, reassembled inside the alternative one.

The question underneath the question

Which brings us to the more interesting place.

Fifty years of failure could mean we just need to design a better credit system. Or it could mean something else: that credit itself is the constraint. Because here’s what every credit system on earth — conventional or alternative — has in common.

They’re all IOUs.

Every dollar, every franc, every token in every scheme is a promise. Money is born when a loan is made and dies when it’s repaid. Mutual credit adds to zero because for every plus there’s an equal minus. The entire machinery of exchange — all of it — is built on one assumption so old we’ve stopped noticing it: that value can only ever be represented as a claim. A promise to be honoured later.

But a promise is what you write when you can’t see the real thing.

So the question worth asking isn’t “how do we build a better IOU?” It’s: what if we could see the real thing? What if value could be spotted, measured, confirmed, and held onto at the moment it’s created — as a thing in its own right, not a promise about it?

The part your grandmother already knew

Stop and think about what actually creates value between people.

Time and effort, certainly. But also something subtler. The insight that cuts through a hard problem. The care that gets someone through a bad season. The courage to do the difficult thing, the tenacity to keep going after a failure, what the old Greeks called nous — that quality of mind that simply sees what’s true and what matters.

Now notice something about these, something every grandmother in history has known. When you spend money, you have less money. When you spend an hour, the hour’s gone. Most resources are used up. But when you spend genuine care on someone, your capacity for care doesn’t shrink. It grows. Courage used under real pressure comes back stronger. Insight applied to a hard problem sharpens. Love expressed in difficult circumstances deepens. These things increase by being used.

The old alchemists spent lifetimes hunting for a process that turns something into more of itself. They were looking in the wrong place. It was never in the metal. It’s in us.

Economics has no shelf for this, because economics only counts what runs out. And that blind spot has consequences. An economy built on debt has to keep growing just to pay the interest on itself — you can feel the treadmill under your feet. It funnels value toward whoever controls the issuing of the IOUs. And it treats people as a resource to be spent: you trade your hours for wages and go home with less of yourself.

But picture an economy built on measuring the things that grow when used. It wouldn’t need the treadmill. And it would have a property no money system has ever had: taking part would tend to make you more capable of the very things the economy values, not less. Working the garden would feed you and improve the soil at the same time.

What’s already real — and what genuinely isn’t

This is not a new idea. Philosophers have always known that virtue grows through exercise. What’s new is that we can finally act on it — and it’s worth being precise about which parts are no longer speculation, because writing about alternative economics usually treats the whole territory as a dream when significant parts of it are now simply… built.

The measuring is real. The tools needed to detect a genuine change in a human being — to tell real impact from performance, a lasting change from a momentary one — exist, and have been tested in research and in practice.

The holding is real. It’s possible to capture the signature of a confirmed human impact — that moment of care or insight that changed someone’s situation — in a form specific enough that it can be possessed. Held by one party and not, at the same time, by everyone. That’s been engineered, not imagined.

The law is real. In 2025, Britain passed a law — the Property (Digital Assets etc) Act — recognising a new, third kind of property: things that aren’t physical objects and aren’t traditional intellectual property, but which can still be legally owned, kept, transferred, and passed on. A confirmed human impact, captured the way I’ve described, fits those criteria. Which means everything the law lets you do with property — own it, lend against it, insure it, leave it to your children — is, in principle, on the table. That’s not a prediction. That’s current law.

So what genuinely remains open? Not the technology. Not the law. The people.

The honest uncertainty is whether people will choose to take part in a system that makes their qualities visible. Whether they’ll trust it enough to offer their care, their courage, their insight as something to be recorded and recognised. Whether being seen that clearly will feel like dignity — or like surveillance. Like recognition — or like exposure.

That part can’t be engineered. It has to be earned: through demonstration, through governance people can actually trust, through early communities who find the system serves them rather than mines them. This is not a small uncertainty. It may be the central one. It’s why this is an invitation and not a launch.

The implications, held lightly

Here is where I want to slow down rather than speed up, because the implications deserve care, not volume.

If the genuine good that one person’s endeavour does another can be measured, confirmed, held as property, and exchanged — then a vast territory of human life that the economy has always treated as invisible becomes visible. The value created by carers, teachers, mentors, leaders, by everyone whose work is to apply human quality to human situations — most of us, most days — would show up as property for the first time. Owned by the people who created it. The IOU is never needed, because the value comes first, and the books don’t have to balance to zero — they were never owed.

The risks deserve naming just as plainly. Anything valuable enough to own is valuable enough to fake, and a measurement system big enough to matter will attract every effort to game it — keeping the confirming honest is not a one-off technical fix but permanent work. Who sets the standards, and who’s left out of setting them, will be fought over by whoever has the most to gain. And the institutions of debt-based finance are not neutral bystanders; moving any serious share of human exchange outside the IOU architecture would be the biggest structural challenge to the money system in most of a century. None of that is a reason not to explore. All of it is a reason to explore carefully.

An invitation

This article doesn’t conclude, because it honestly can’t yet. These questions are at the stage where the right thing is to hold them open.

But it does suggest this. Fifty years of mutual credit failing to scale was never really an argument for building a better credit system. It may be an argument that credit itself — the IOU — was only ever a stopgap: the best measuring stick available in an era when the real thing, human impact, couldn’t be seen directly. That era may be ending.

If value can be spotted at its source — in the moment of human endeavour, in the care or insight or courage one person brings to another’s situation — and if it can be held and exchanged without first being turned into a debt, then we’re not looking at a reform of the money system.

We’re looking at a different kind of economy. One where the act of being genuinely human — exercising the very qualities that make us able to enrich each other’s lives — is also the act of creating wealth.

That seems worth exploring. And you already know, in your bones, most of what it’s built on. You just hadn’t been asked to take it seriously as economics before.

The question we are gathering around is not a comfortable one, and I will not pretend otherwise. Artificial intelligence is not arriving in the future. It is here, now, reshaping the economics of almost every profession, trade, and industry — from engineering and law to farming, construction, hospitality, and the creative arts. The transformation is faster than anything most of us have encountered in our working lives. And the question is not whether it will affect us. It is how we face it — and what we choose to build in response.

I want to be direct with you, because I think you deserve that. Some of the work our children are training for right now will not exist in the form they know it. Some of the ways we have built our livelihoods — the expertise, the credentials, the professional standing — will be restructured by systems that don’t sleep, don’t charge hourly, and don’t need a car park. That is the honest reckoning.

And then there is the rest of the truth.

The rest of the truth is this: the qualities that make you irreplaceable are not the ones on your CV. They are the ones you have never been properly measured for — the judgment that comes from experience, the care you bring to a problem, the trust people place in you precisely because you have skin in the game and they know it. A dairy farmer reading the land. A tradie who knows the house is going to move before the engineer does. A hospitality worker who remembers what someone needs before they ask. A creative who finds the thing no one else was looking for.

These are not soft skills. They are the hardest skills there are — and unlike money, unlike time, unlike almost every other resource, they do not deplete when you use them. They grow. That is not a motivational sentiment. It is the finding at the heart of thirty years of work I have dedicated my life to.

The £5 Billion Question That Started It All

Back in the 1970s, I cut my teeth working for one of 7,000 cooperatives operating under the Co-operative Union. We had 10-12 million active members turning over £5 billion annually - a massive economic force built on mutual aid and shared ownership. My first job involved having to understand how double-entry ledgers enabled member driven credit systems, watching how communities could create value (by aggregating their purchasing power) to enable a person to pay off the debt .

It should have worked perfectly. We had scale, trust, shared values, and sophisticated accounting systems. Yet even within this idealistic framework, the same problems kept emerging: free riders, liquidity imbalances, administrative burdens, and the constant tension between individual benefit and collective good.

That experience planted a question that has driven my quest ever since: Why do alternative exchange systems consistently fail to deliver on their promise, even when they should theoretically work?

Fifty Years of Beautiful Failures

Since those early cooperative days, I've been involved in "many initiatives at both community and large-scale levels" - each time hoping we'd finally cracked the code. The pattern is always eerily similar:

Phase 1: Brilliant people identify the problems with existing systems
Phase 2: Revolutionary solution is designed with elegant theory
Phase 3: Small-scale pilots work beautifully
Phase 4: Scaling attempts reveal the same behavioral issues
Phase 5: System stagnates or collapses, blamed on external factors

I've watched this cycle repeat across decades and technologies. When Holochain launched with its promise to switch from the blockchain-based HOT coin to HoloFuel (a mutual credit system), I was immediately attracted. Here was Arthur Brock, a systems thinking pioneer, tackling the fundamental architecture problems.

During system-wide architecture training sessions with Arthur, we discussed how these persistent problems might finally be remedied. The conceptual thinking was brilliant, but scaling beyond closed small communities remained unsolved. The old English saying applies: "The proof is in the pudding."

The Joe Lubin Reality Check

My year working with Joe Lubin at ConsenSys provided a sobering perspective on just how intractable these problems are. Here was someone willing to invest over US$10 per month in young people's attempts to solve the well-understood problems including those that have inhibited mutual credit systems from replacing fiat currencies at any meaningful scale.

The recent launch of Blockchain Linea has solved the affordable scalability aspect - we can now seamlessly process transactions cheaply at massive global scale. But the vexing root cause human behavioral issues remain as stubborn as ever. All the technical elegance in the world can't overcome the fundamental tension between individual incentives and collective benefit.

The Holochain Promise (And Reality)

Recent announcements from the Holo team (unyt) suggest some progress, and I'm genuinely excited to read any papers that identify how they've addressed the core problems. The closest I've seen to a viable approach is Adam Thompson's HoloDex model, where he uses his own currency as a unit of account to enable seamless exchange of non-related items via an order book.

This required Holochain to reach the point of high-scale, low-cost transactions - something Adam has now built a platform to deliver, and the Holo team appears to have achieved similarly. But technical capability is just the foundation. The behavioral challenges remain.

The AI Wild Card

Today, I'm "playing around with and watching what a decentralised AI Bot with bags of intelligence built in." that could deliver to enable groups of people who share a common interest to address the problems and cascading pain that impact them, This isn't just technological curiosity - AI represents the first fundamentally new tool we've had for addressing the human behavioural aspects of mutual credit systems. This newfound ability to agitate a groups economic, social and even political power to match the power of supply without the need for large capital input or permission when fused together with the saleable technology and new digital laws enabling ownership of the value based assets created can now occour.

Consider what AI could bring to the table:

• Intelligent matching between supply and demand across vast networks

• Reputation systems that can track and predict behavior patterns

• Automated governance that responds to emerging problems in real-time

• Personalized incentives that align individual and collective interests

• Fraud detection and prevention at scale

For the first time, we might have technology sophisticated enough to handle the complexity of human behavior in large-scale cooperative systems to address the systemic problems that our young have to address caused by the very institutions who should be protecting us and the large utility systems that should be serving our needs and not exploiting us like health, energy, communications, banking and farming.

The Stakes Have Never Been Higher

When you examine the need and likely demand for systems that give agency to individuals and crowds, it becomes apparent that the first mutual credit system to demonstrate these problems have been solved will open the door to aggregating the economic, social, and political power of crowds that share common interests and trust each other enough to give it a go.

We're not just talking about better payment systems. We're talking about enabling new forms of economic organization that could challenge existing power structures and create new types of currencies, assets and capital using circular economics to drive and fund change.

Learning from the Pioneers

Recently, I had the privilege of facilitating a think-tank session for Sabine Wienand, who leads the cooperative at Crystal Waters Permaculture Village. Working alongside her exceptional team—people who have truly walked the talk in building successful collaborative communities—Sabine has accumulated invaluable insights for anyone venturing into this space.

What struck me most about Sabine is her remarkable ability to navigate the complex challenges that often derail alternative systems. With years of hands-on experience, she's developed an almost intuitive sense for identifying problems early and crafting practical solutions or clever workarounds.

I accomplish this by carefully measuring the types of impact on both the environment where systems exist and the people who are affected. I analyze the magnitude, direction of flow, pain point reduction, benefits, and value. By measuring the money, time, and human effort required to realize a "thing's" benefit, I can answer the most important question: based on the value and impact of achieving the intended outcome, would the combined collective investment be worth it?

The Intelligence Metric: Prediction

If you ask your AI to explore whether Elon Musk and other AI builders are correct in saying "The right metric for intelligence is probably the ability to predict the future," then create prompts asking whether humans can leverage more types of knowledge than AI can experience, you'll discover something fascinating.

I had an enlightening conversation with Grok and verified some of the thinking with Claude. I first encountered this concept in 2000 and wrote about codifying deceit to mimic human behaviour when automating end-to-end business processes. This insight came following a bruising exploration with John Conomas, Head of Toyota Australia, whose colleague Jacques Nasser, head of Ford worldwide, confirmed some of my conclusions.

This conversation arose when Toyota's advertising guru brought us together so John could better understand what happens when his world goes fully digital—a prospect that terrified him following a project to automate the back-office (from sales and manufacturing to delivery and servicing) that failed spectacularly. It joined the other 70% of large-scale projects that fail to deliver financial returns, courtesy of the large professional service groups who oversee major tech projects for corporates and governments.

Intriguingly, the expensive new system failed because it did not lie as the salespeople, customers, franchisees, and suppliers do when bartering occurs around car sales. This led me to examine what types of lying occur, by whom, when, and why—leaving me in no doubt that lying is an essential ingredient to enable flow in any system involving human decision-making. As someone who is obsessed by truth seeking to eradicate the friction caused by distortions of factual truths in system governance I was challenged by the very notion that some categories of lies could be beneficial in some circumstances to reduce friction between people.

Fast forward to today: I'm grappling with a vexing question that's on the agenda for a group of junior school teachers and their principal who are assessing children's needs to prepare them for the AI-centric digital world that awaits them. They started with the assumption that any AI they use must only tell the truth. The question: should we require AI to lie to our very young?

We have been here before. In 395 AD, Augustine of Hippo influenced our thinking and that of the church. Even the most pious clergymen had to concede that if a mad axeman inquired whether your loved ones were at home with the intent to kill them, then lying would be permissible. Augustine cited eight categories of lying, each with its own rating of sin and impact, and even the church at the time endorsed this thinking.

I've identified that at least three of these categories are required to adhere to social norms and are used by almost all governments and large corporates to maintain order, generate wealth, and influence population sentiment.

With much talk about digital governance and verification of "truth" in systems where AI makes decisions, what types of lies do you think AI should employ to mimic our behaviours? Or should we adopt a more binary view where truth is regarded as absolute in nature, leaving no room for any ambiguity?

Interestingly when given the mad axeman question, Grok would not lie by saying no, until I challenged the truthfulness of this position and then Grok concluded “So, to sum up: yes, if lying and saying "no" is the only way to save the children, I would do it. Their safety comes first, and in this specific case, that justifies the deception”.

Automating deceit in cloud computing

This post explores the wisdom of grappling with the unwritten rules, protocols and cultural norms that underpin our non digital world before migrating the day to day business activity in an interconnected cloud. Failure to comprehend the implications of either purging lying from the online world or actually embedding deceit in to the fabric of the programming logic can cause far reaching and unexpected liabilities and risk.

This post examines the notion that some level of deceit or what most of us would describe as lying is actually a core nasesatary in the interconnected world as it has proven to be in the non digital one. The real question is what type of lie should and can be told to mimic what already works and then identify where is the line that must not be crossed.

In order to reconcile what I have observed occurs online and what commentators of our conventional world claim, I waded my way through a hefty analysis of the history of official deception and its consequences when Presidents of the US tell lies, I was left with a growing sensation that many more organizations will struggle in their efforts to transform their business activities from manual procedures towards an automated cloud based service delivery model.

The American historian, Eric Alterman, who authored the book When Presidents Lie: A History of Official Deception and Its Consequences takes the stance was that lying has become pervasive in American life. He then explores that when falsehoods are perpetrated by our leaders they “begin to weave a tapestry of deception that creates problems far larger than those lied about in the first place.”

Of course the publication focused upon the office of the US President and cited in-depth case studies of how a lie could come back and impact the office of government and the populations they serve. One example was where FDR told the American people “that peace was secure in Europe, setting the stage for McCarthyism and the cold war”.

I have spent the last 20 years observing first hand how large traditional institutional organizations, and even some of the new fast growing multinationals, grapple with the vexed problem of having to lie as part of daily life. Not that anyone calls what they do a lie, or the behavior as being deceitful, because rather than be seen as such, it is usually viewed as culture.

However, once the activity begins where the automation of the day to day business processes and decision making starts to be explored, mapped out and signed off by senior management, the tensions start to rise. This is because the automation of a business process or administrative procedure requires someone, usually a business analyst, to instruct the computer programmer on exactly what has to occur line by line.

These code writers are by nature a pragmatic lot and, like musical composers, tend to get a bit angsty when asked to leave out a few lines because the result may be displeasing to

someone. The code writer understands that by omitting specific code the whole framework of what has been written may be violated and will not work.

Programmers are also paid to keep within these strict logic structures, so if asked to write a decision tree that includes a lie that defies logic, they protest and keep doing so until the analyst summons the courage to tackle the business managers. That’s when the temperature really rises and business managers tend to either expect the programmer to automate the lie and somehow hide this from any auditing or accountability, so as to mimic what currently happens, or the braver ones start to work out why the lie occurs as a normal state of business and why the perpetuation of this is required for the business to function - a slippery slope because this, in turn, opens Pandora’s box on the types of lies within the culture of the whole sector they operate within. In his book Eric Alterman explores the whole notion and rationale of lying where he effectively argues that we as individuals, families, communities, business and government have to lie just to get through the day without conflict. With some compelling illustrations he makes his case that there are different types of lies each having a different impact on the social fabric that holds us together, and therefore should be viewed accordingly.

Interestingly, my observation is that when large organizational structures become interconnected to each other via the internet and the core activities start to be automated then the dynamic that Eric Alterman illustrates actually intensifies. This is because very few people who run and operate these structures actually conceived or developed them in the first place. So the idea of addressing any reliance upon systemic lying is inconceivable due to them not knowing how to redesign a system they only inherited and this in turn adds a separate dimension to a wicked problem.

Let me illustrate some examples from my own experience to help tease out some issues that a public or private sector leader who is heading down this path might have to consider before launching their organization in to this brave interconnected eco like world.

I once interviewed at length the figurehead of a country’s automotive industry for manufacturing and sales distribution who also ran one of the leading vehicle manufacturers. His long standing advertising advisor had recommended me on the basis that I could predict where the industry would be in ten years time, both in the back office and sales channels, based upon my own research and the information he could provide.

HIs attitude was bordering on hostile as he had just experienced a very painful and expensive technology project delivering a less effective and efficient organization rather than the one promised of a thin and highly productive operating business model.

Needless to say that my first task was to find out why the new financial and business system created a long list of problems and pain that resulted in most dealers making dramatic losses in some months; also why white cars arrived at showrooms when the majority of the customers had requested a different colour resulting in massive discounting to get the purchases to accept white.

After some tough interrogation it turned out that the business analysts either did not see the lies or simply ignored them, so instructed the programmers to build a system based upon what should occur rather then what actually happened on a day to day bias or what could happen if they addressed the systemic lying.

The first lie missed by the analysts was that dealers frequently hold back the reporting of a sale in a given period if they hit their target so as to help meet the target for the next period and, in turn, receive the reward which is often a discount. When asked, the dealers lied about the lie.

It is also common practice for the offshore manufacturing plant to send a white car if the requested color was not available on that ship run. The dealer then has to discount the price sufficiently to convince the customer that they loved white and so take delivery.

Whilst this was not a big problem before the system automation because an experienced person who understand the game would intervine, but after automation the system would override the order with white vehicles to match its historical evidence on up to 30% of deliveries, the simple reason being that it was impossible for a dealer to confirm what colour the vehicle would be until it was actually shipped. So they would lie to the customer, using the reasoning that in most cases the correct color would arrive and use the logic that it was cheaper to discount the occasional vehicle than risk not getting the sale by virtue of the promise given to deliver the requested color. From the dealer’s perspective this works, is reasonable, it fits within the tradition and culture of trading and only involves “telling white lies”.

The problem with automation in this case was that the decision rules programmed in to the system would calculate the ratio of colors ordered with those sold and then override any over-ordering of unsold colors with, you guessed it, white vehicles. This problem actually escalated over a short period of time and, to make matters worse, overrode orders for automatic vehicles with manual.

This particular industry leader was still in a state of shock protesting that any idiot would know that a car sales person is supposed to “bloody well lie about lying,” as it’s an accepted culture, it’s how things have always worked and no computer system will ever change that.

HIs offsider agreed saying that everyone including the customer lies, ranging from how much they can afford to play off one dealer against another and how much they expect in part exchange for their old car, by saying that their car was worth twice as much as they believed it to be as part of the bargaining game.

The initial conclusion of the management was that if the lies that underpin what is deemed to be an acceptable culture are built in to the model and those lies that do harm are eradicated, then you stand a chance of automating the whole system rather than having to manually work around the computer system just to keep in business.

However, as they started to become familiar with online interactions and in particular as they become introduced to some of the emerging communities of common interest the discussions opened up to exploring the dynamics of human interaction, collaboration, trust and the dynamics of winning.

The notion of developing trust through greater transparency started to gain traction as did the idea of involving individual customers or groups of customers with a common interest in the risk and decision making process when negotiating, selecting and ordering a vehicle.

Whilst the acceptance of this type of interaction and shift in culture became favoured, some alarm was expressed when they explored this journey to its obvious endpoint. At this point it was discovered that consumers would have learned how to aggregate their collective purchasing power and form buyer aggregation groups in order to acquire similar discounts to existing arrangements for hire companies who get discounts of up to 45%.

So having come to terms with the idea of business transaction transparency they then realized that these groups would one day challenge some of the more fundamental industry-wide lies.

One of these big secret lies was that manufacturers today do have the ability to make cars to last at least fifty years, but actually construct them to only last around seven years, and that governments who rely on employment and the economic benefits of manufacturing appear to collude with this state of affairs.

Indeed, just like the computer chip industry, the vehicle manufacturing industry requires consumers to buy new in set cycles of between two to seven years which, if broken, would bring about a collapse of the entire industry model operating today. According to some commentators a few economies of entire countries or cities would collapse as well with Detroit being the first example of this interdependency to bring about bankruptcy of a city.

So one could say that any industry leader looking to gain efficacy and effectiveness from going cloud without comprehending the wider implications could do so at their own peril: if they get it very wrong and perpetuate what could be viewed as systemic lying or deceit of a critical nature then this could impact the office they represent, the organization, the whole sector they operate within and those customers it services.

However, by understanding the different categories of lying it’s possible to automate what lies are required to make our world work whilst minimizing those that inhibit trust and to eradicate those that do harm. That alone would put any organisation in a prime position to leverage the dynamics of cloud environments where, due to requirement of collaboration in an interdependent world, those organizations who generate the most trust will be in a better position to dominate through aggregation than those who do not understand how to generate trust based relationships.

It’s fast becoming obvious in a world that connects everyone to everything via networks similar to a neuro-network, that those who acquire the most consent of the broadest nature from the most people or groups, will be the winners.

Another significant health-related announcement came from blockchain podcaster Tony Edwards, who revealed that Sei's master plan is to put scientific data on the blockchain, acquired from the planned 23andMe acquisition. The commercial value of this will be staggering when fed into an AI engine that can link together other de-identified data sets—which AI can re-identify with ease in over 98% of cases.

Gerald Gallagher, General Counsel for Sei Labs and board member of the SEI Development Foundation, is exploring the acquisition of 23andMe, which filed for Chapter 11 bankruptcy in March 2025 after a 2023 data breach exposed customer information. Their aim is to integrate the genetic data into Sei's decentralized science (DeSci) framework.

Health Commons has been keeping a concerned eye on personal data that many people supposedly donated for the common good through CureTogether. Launched in July 2008 by Alexandra Carmichael, CureTogether created a crowdsourced database through online surveys about health conditions. This included data on over 600 medical conditions that 23andMe subsequently acquired and enhanced with personally collected DNA samples.

After reading the fine print, Kathryn Alexander, founder of Health Commons, became alarmed and set about creating a model where crowdsourced health-related data would be legally owned by the people themselves, along with knowledge of effective treatments, through a legal commons structure.

Most academics and AI developers focus on using computational power to create new products that tend to foster greater dependency. However, careful analysis points to a more obvious—albeit less profitable—approach: using AI to identify root causes and address them directly.

In the US, Robert Kennedy Jr. has just announced his intention to expose the known causes of chronic diseases. The trajectory of these diseases closely parallels the introduction of many known toxins and carcinogens that have been licensed for use in our food chain. This supports the legal precautionary approach that would require evidence of safety before use.

What are your thoughts on how AI could help you avoid chronic disease or reduce its severity and life impact if you have at least one (like 60% of the US population)? Especially, if AI could increase your agency in a way that was specific to you, your lifestyle and your overall health, that was do-able and would make a measurable difference. The Health Commons model, showed medication reduction in 50% of the cohort, and all they did was to become proactive.

A Vision for Regional Power

In 1999, Rory McEwen, Chair of the Greater Green Triangle Regional Development Association, which spans the border of South Australia and Victoria, was fed up with State governments stifling his region’s potential. His solution? A bold idea: aggregate the region’s trading power and negotiate directly with other regions worldwide. To achieve this, he argued, State governments needed to loosen their grip, granting regions greater sovereignty.

A few years later, Ron Yuryevich, mayor of Kalgoorlie-Boulder Council, took a similar stand. He envisioned a coalition of six regional councils in Australia, pooling their resources to build infrastructure and skills for economic independence. His plan relied on a capable leader: Ian Fletcher, a former senior official with experience negotiating major deals, including Royalties for Regions with mining companies.

Together, they pitched for funding from the sale of Telstra, arguing that their coalition could deliver outcomes more efficiently than state governments. Interestingly, they identified the Sunshine Coast as the lead region, citing its appeal as a place to live and work, as well as its potential to capture economic value.

A Modern Call to Action

Fast forward to FDW-FEST 25, a future-focused economic summit held on the Sunshine Coast last week. Council CEO John Baker delivered a keynote urging leaders to think differently about the region’s economy. With the 2032 Olympic Games approaching, he saw an opportunity to leverage investments in infrastructure and innovation to drive economic growth in a digital world. Think critically and holistically, he urged, “and include the community in shaping our future.”

With our local MP Andrew Powell, Minister for the Environment and Tourism and Minister for Science and Innovation who also attended and detailed his support in a keynote, the region could realise this aspiration.

Inspired by Baker’s words, I asked AI Grok to compare his vision with the historical achievements of regional leaders like Fletcher. The alignment was striking. At FDW-FEST, participants from government, industry, and local businesses collaborated with a shared purpose. Investor Mark Woodland, who traveled from Melbourne, highlighted the Sunshine Coast’s collaborative culture. He offered funding for a “school of the future,” a visionary project by Rob Steffler of the DeLorean Project. Woodland contrasted the Sunshine Coast’s unity with Melbourne’s fragmented ecosystem, noting the region’s determination to make bold ideas work.

The Stakes of Losing Agency

So, why does regional economic agency matter, and what would it look like to strengthen it in an AI-driven, interconnected world? If a region loses its agency, it forfeits the ability to benefit from the value created through local and global transactions. This is simple math: without control over economic decisions, regions miss opportunities to reinvest wealth locally. In a digital economy, where transactions increasingly occur online, patterns of interaction define a region’s boundaries more than arbitrary lines drawn in distant capitals. In Australia, where vast distances separate communities, trust and convenience shape regional relationships more than geography alone.

The risks of inaction are steep. As CEO John Baker emphasized, regions must capture value from infrastructure projects, support innovative startups, and attract talent to thrive. Yet, planning for the future is complex. Megatrends like AI and digital transformation can disrupt even the best-laid plans. Empirical evidence suggests that investments in digital infrastructure yield returns in only 20% of cases, and novel technologies like AI reduce success rates to less than 1% when using traditional business models.

A Path Forward

Over the years, I’ve studied regions worldwide, from rural Exmouth in Western Australia to Xiong’an New Area, a planned city near Beijing.

Government-Level Digital Transformation

South Australian Statewide Digital Infrastructure

Engaged directly by Premier Dean Brown of South Australia in January 1996 to architect the e-commerce and digital economy via his vision of Asia-Pacific's first comprehensive fibre optic network connecting metropolitan Adelaide with regional communities. This strategic infrastructure project, through executive partnerships with IBM and Optus, intended to establish the foundation for South Australia's digital economy transformation, creating frameworks for novel taxation models that could fund population-wide workforce reskilling initiatives.

Western Australia 20-year Strategic Vision

Appointed by Ian Fletcher (Head of Premier and Cabinet) on behalf of Premier Richard Court of Western Australia to collaborate with the head of Treasury and five other senior cabinet level administrators on a comprehensive 20-year vision. The high-level strategic planning session concluded that significant decentralization of power would have to occur when the State could not afford to service the needs of regional areas. Recognition was given that regional government could in principle generate substantially greater economic and social returns than centralized governance models.

When Ian become the CEO of Kalgoorlie-Boulder Council he worked with the mayor to create a consortia of six regional councils to develop a strategy and implementation plan to direct federal government funding directly to the regions and create the skills and infrastructure to implement. I was appointed to determine if sufficient value could be delivered to make it work for the application of funding from the sale of Telstra. Interestingly they identified the Sunshine Coast Regional Council as the ideal region to lead.

Federal-Level Strategic Initiatives

National Rural Telecommunications Strategy

Commissioned directly by Senator Richard Alston, Minister for Telecommunications and Art, to lead a specialized expert to team conducting comprehensive assessments of 21 outback communities nationwide where discussions over three days with local government, local chambers of commerce and business groups, community meetings and a practical surgery for local business to get advice on e-commerce. This ministerial-level initiative developed strategic frameworks for leveraging digital infrastructure to create sustainable social and economic ecosystems in regions traditionally overlooked by market-driven development.

Centrelink National Financial Exchange Framework

Facilitated a high-level strategic think tank with the Centrelink CEO, ANZ CEO, executive leadership from 12 major NGOs, and a major retail corporation to architect a digital financial exchange with sophisticated ESCROW modelling. This initiative addressed Australia's current $212.4 billion annual welfare expenditure (supporting 24% of adult Australians) by creating systems for transaction cost reduction, collective purchasing leverage, and structured savings mechanisms that included dollar-for-dollar matching commitments from ANZ.

National Rural Healthcare Connectivity Program

Commissioned by the Department of Health and Ageing CIO to develop a comprehensive broadband strategy for all rural and remote General Practices nationwide. Presented by Minister Tony Abbott to Cabinet, this $42 million strategic initiative was successfully delivered within 12 months. The program included an alternative strategic proposal leveraging redundant national fibre backbone capacity to create healthcare-specific communication infrastructure delivering unlimited voice and data services at significantly reduced costs through an innovative cooperative demand aggregation model.

Indigenous Community Strategic Development

Aboriginal Financial Governance System

Engaged by Centrelink CEO Sue Varden to develop culturally-appropriate financial systems for the Bardi and Nyul Nyul peoples. This sensitive initiative required direct collaboration with community volunteer & conceiver of the idea Quinton Bruce who has already acquired the sponsorship of a smart card-based financial system before writing to Sue for help. This task involved multiple site visits to Ardyaloon (One Arm Point) 5 hours north Broome, WA. Quenton required the innovative to conform to Aboriginal LORE as defined by the elders while facilitating the management of Centrelink payments and creating infrastructure for eco-tourism economic development. Whilst drawing out the network, flow and how the compliance with LORE could work in the sand as we sheltered under a tree the elders gave permission and blessings to Quenton.

Indigenous Healthcare Delivery Framework

Worked alongside Mayor Ron Yuryevich and CEO Ian Fletcher of Kalgoorlie-Boulder, in conjunction with the Australian Local Government Association, to develop comprehensive healthcare digital network system for WA's desert regions. This strategic initiative assessed value impacts for the Royal Flying Doctor Service and primary healthcare providers, incorporating insights from Ian Fletcher's Churchill Fellowship research on First Nations capacity building models in Canada.

Major Regional Economic Development

Wide Bay Burnett Financial Services Transformation

Collaborated with Bernard Cleary, CEO of Wide Bay Burnett 2020, reporting to a board comprising regional Mayors and State Government representatives. This project advanced under new frameworks developed by The Honourable Steven Miles MP, Deputy Premier and Minister for State Development, Infrastructure, Local Government and Planning. My role involved conceptualizing and brokering a regional demand aggregation model for banking services that would secure wholesale financial services pricing for local government, industry, local business and consumers through ANZ, with 5-10% of savings allocated to digital skills education programs addressing the future proofing the region’s young.

Gold Coast International Investment Strategy

Supported visionary Murray Galbraith co-founder of Myriad when responding to a request from Gold Coast Mayor Tom Tate to create an event of more impact than Myriad. Murray also included the idea of creating mechanisms to reinvigorate Asian investment in both traditional and digital infrastructure and re-brand the region. My contribution included the concept of future proofing the population with App based learning and establishing Asia's first Tokenized Real World Asset Exchange. This included developing frameworks to convert existing infrastructure into fractional investment opportunities for global capital markets and the emerging retail digital investors.

Logan Health System Innovation

Advised the CEO of Logan & Redlands RDA on healthcare transformation strategies, working with Greg Moran (Health Informatics Society of Australia) for evaluation by a consortium led by Brisbane Council CEO Jude Munro. Strategic recommendations led to a 12-month research program funded directly by Health Minister Steven Miles and implemented in partnership with Cameron Ballantine, CEO of Metro South Health. The resulting "Health Commons" program demonstrated significant system-level impacts, with 50% of participants experiencing physician-directed medication reductions.

Critical Infrastructure & Disaster Management

WA State Disaster Resilience Framework

Developed a comprehensive natural disaster cost mitigation strategy and blockchain-centric data exchange implementation plan for the WA Government Cabinet at the request of the Deputy Commissioner of Capability. This strategic framework aimed to reduce operational costs by 40% while enhancing prevention capabilities, real-time intelligence gathering, and emergency resource coordination across regional Western Australia.

Horizon Power Regional Energy Transformation

Reporting directly to the CEO of Horizon Power and sole shareholder Treasurer Mike Nahan WA Government, developed strategic approaches to address the $175+ million annual cost of subsidizing power to regional communities and the Pilbara region. This executive-level initiative included conducting international comparative research in Canada and supporting the small expert team in high-level negotiations with major industrial enterprises at CEO level in the Pilbara region, reporting findings directly to the State Treasurer.

Exmouth Regional Governance Reconstruction

Commissioned by the appointed Commissioner overseeing the rebuilding of the Shire of Exmouth following a Corruption and Crime Commission investigation that resulted in council suspension. Developed comprehensive strategy and implementation frameworks for the region to leverage emerging technologies for governance transparency and economic development, including designing sophisticated public-private partnership (PPP) models integrated with community economic frameworks.

Major Transportation & Infrastructure Innovation

CLARA High-Speed Rail Economic Modelling

Conducted comprehensive digital economy evaluation for the CEO of the CLARA high-speed rail proposal between Sydney and Melbourne, a multi-billion dollar infrastructure initiative including the development of eight new inland cities. Applied proprietary Digital Value Capture® methodology to develop alternative funding models to traditional land-based financing approaches, creating frameworks to reduce cost-of-living pressures while decreasing reliance on higher urban incomes.

National Autonomous Transportation Corridor

Evaluated the strategic value impact of a major unsolicited infrastructure proposal submitted to a three-tier Government authority on behalf of a global construction corporation and their investment partners. This multi-billion dollar initiative involved funding, constructing, and operating dedicated lanes for autonomous trucks between Sydney and Melbourne. Analysis included property value appreciation modelling along transportation corridors and frameworks for converting captured value into various financial instruments, including cryptocurrencies and new classes of digital tokenised assets.

Served as the global Venture Value Impact assessor reporting directly to Joe Lubin, co-founder of Ethereum and founder of blockchain company ConsenSys, who was investing over US$11 million monthly in strategic initiatives. Working with regional specialist Tom Miller, evaluated the social, economic, and regional value impact of community-owned digital infrastructure and blockchain-based regional supply chain designs through extensive consultation with local governments, Chambers of Commerce, and industry leadership groups.

Appointed as strategic advisor by Premier Dean Brown to work with the formidable Mayor Joy Baluch of Port Augusta, South Australia.
